Belgian Royal Pearl Chocolate boasts royal certification and authentic European craftsmanship with premium product quality. The brand approached us with an ambitious plan: a marketing budget of 4 million RMB to launch a flagship store in Shanghai’s prime commercial district, which they viewed as a benchmark project for entering the Chinese market.
The brand’s product line fell into two core categories: pre-packaged chocolate gift boxes under the Royal Pearl line, positioned as high-end gifting options; and artisanal fresh chocolate made on-site, focusing on superior taste and immersive tasting experiences.
The vision sounded promising, yet reality posed severe constraints. We ran a detailed cost breakdown for the client: a 200-square-meter flagship store in central Shanghai would burn through the full 4-million budget within just 8 to 10 months, covering annual rent, renovation and daily operations. Even with smooth store operation, a single outlet could only reach a few hundred consumers per day. Four million yuan would not build a credible market benchmark — it would most likely end up as a costly business lesson.
After rounds of on-site research and data modeling, we delivered a drastically different solution to the brand: “Flagship stores have their merits, yet they are not the optimal launch strategy for foreign brands expanding from zero market presence. Instead of spending 4 million to wait for customers to come to you, invest a fraction of that budget to go where your target consumers already are.”
Instead of indiscriminate channel expansion, we established strict cooperation criteria: established local Shanghai chains with solid reputations, prime store locations, and customer bases highly overlapping with chocolate consumers. We ultimately locked in three leading bakery chains covering a combined total of 28 retail outlets.
We repositioned chocolate from ordinary shelf goods into scenario-based complementary ingredients:
Pre-packaged chocolate: Displayed at bakery checkout counters and gift zones, recommended as premium pairings for afternoon tea and holiday gifts.
Artisanal chocolate: Supplied to bakeries as decorative toppings to launch co-branded baked goods such as chocolate croissants and chocolate danishes, alongside chocolate pairing sets for afternoon tea combos.
Dedicated brand display stands: Small branded exhibition zones installed inside partner bakeries showcasing both pre-packaged and artisanal chocolate, enabling consumers to view brand imagery and complete purchases on-site.
We supported the brand with full auxiliary services: sales associate product pitch training, exclusive customized display materials, and seasonal co-brand marketing campaigns. We unlocked maximum channel traction while keeping administrative overhead minimal.
This asset-light channel layout enabled the brand to complete the critical zero-to-one market entry milestone:
Dramatically reduced investment: Actual spending was only a fraction of the original 4-million flagship store budget, freeing substantial capital for long-term market cultivation.
Rapid channel coverage expansion: 28 bakery outlets launched simultaneously, transforming the brand from a single store into an omnipresent option with consistent high-frequency consumer exposure.
Effective brand awareness building: Leveraging stable foot traffic and established consumption scenarios at partner bakeries, the brand transitioned from complete obscurity to accumulating an authentic customer base and organic word-of-mouth, with positive market feedback for both pre-packaged and artisanal lines.
Validated market fit: Real sales data and consumer feedback confirmed market demand for the brand’s products, laying a solid foundation for future standalone stores and drastically cutting trial-and-error costs.
“I once believed opening a flagship store was all about brand prestige. Now I realize sustainable viability and letting customers taste our products firsthand are what truly matter. Import Food Network saved us far more than capital — we also cut massive time and trial costs.” — Asia Pacific Director, Belgian Royal Pearl Chocolate
When entering the Chinese market, deep market penetration always outshines ostentatious brand showcase. Many brands fall into the rigid mindset that flagship stores equal brand stature. The truth is, a flagship store lacking steady customer flow amounts to nothing more than an expensive brand monument.
Secure survival first by leveraging existing partner channels, then gradually build your independent brand presence — this is the most pragmatic growth path for overseas brands entering China.
